The central question

Do I tell the truth when it costs me something?

The problem

People may hide uncertainty, soften bad news or present assumptions as facts to protect their image. Others then make decisions with incomplete information. A favourable appearance today can create a larger problem tomorrow.

The insight

Trustworthy communication distinguishes what is known, what is inferred and what remains uncertain. Transparency also respects confidentiality: tell the relevant truth to the right people without exposing information they have no right to receive.

A practical example

A project leader sees that an agreed milestone is at risk. Instead of reporting “Everything is on track,” she states what is complete, what is delayed, the cause, and two feasible recovery choices. The customer can respond before the deadline is missed.

Report a material uncertainty early, with its consequences and a practical next step.

  2. Explain the evidence, limits and likely consequences in plain language.
  3. Agree what will be checked next, who will check it and when an update will arrive.

Action checklist

Prepare a three-sentence update: “We know ___. We do not yet know ___. By ___, we will check ___ and decide ___.” Avoid claiming certainty that the evidence does not support.

PASS: the commitment is clear, feasible and verifiable. REVIEW: remove the one obstacle preventing delivery before adding more rules.
