TURNING CASH INTO INVESTOR VALUE: FOUR MORE COMPANIES.

BASF · Siemens · DHL Group · RWE

FOUR COMPANIES. FOUR DIFFERENT CASH ENGINES. ONE INVESTOR DECISION MODEL.

The investment question is not simply which company reports the largest earnings. It is which company’s future cash generation can justify the price paid, after risk and required investment.

● CASE 01 · PROCESS INDUSTRIES · CASH RECOVERY

BASF — TURN IMPROVED EARNINGS INTO DURABLE FREE CASH FLOW.

ENTER · ONE JOB: Can cost discipline, improved pricing and capital allocation produce sustainable cash flow through a chemical cycle?

VERIFIED PUBLIC FACTS (28 October 2026): Q3 2026 sales €16.4 billion; EBITDA before special items €1.6 billion; free cash flow €523 million. BASF expects 2026 free cash flow of €1.5–2.3 billion. Inventories absorbed €507 million of cash in Q3. EBITDA, EBIT and free cash flow must not be treated as interchangeable.

SELECT · ONE STRATEGY: Track normalized free cash flow after maintenance, restructuring, working capital and growth investment; test the return on the asset base after restructuring.

ASSESS · ONE CASH TEST: Compare recurring operating cash less necessary investment across the cycle. Separate asset-sale proceeds and exceptional effects from repeatable performance.

VALUE · ONE VALUATION TEST: Five-year cash-flow yield versus purchase price; margin of safety relative to energy, demand, input-cost and execution risks.

ACT · ONE CONDITIONAL INVESTOR DECISION: WAIT for evidence that normalized cash flow and ROCE justify the current valuation. Consider BUY only at a price with a sufficient margin of safety; no price test is performed here.

KEY RISK: Volatility in chemicals, energy exposure, capital intensity, restructuring and weak cash conversion.

● CASE 02 · INDUSTRIAL TECHNOLOGY · QUALITY COMPOUNDING

SIEMENS — TURN INDUSTRIAL TECHNOLOGY GROWTH INTO COMPOUNDING CASH.

ENTER · ONE JOB: How much enduring investor value can Siemens generate from automation, digital and infrastructure demand after reinvestment?

VERIFIED PUBLIC FACTS (6 August 2026): Fiscal Q3 2026 orders €27.9 billion; revenue €20.8 billion; Industrial Business profit €3.5 billion at 17.3% margin; Siemens Group free cash flow €4.1 billion. The fiscal quarter ended 30 June 2026.

SELECT · ONE STRATEGY: Separate durable cash compounding from cyclical order peaks, one-quarter working-capital movements and portfolio effects.

ASSESS · ONE CASH TEST: Review order-to-cash conversion, recurring software and service contribution, cash returns on invested capital, and normalized free cash flow over multiple periods.

VALUE · ONE VALUATION TEST: Estimated owner cash flow per share over five years versus share price, after capital needs and dilution.

ACT · ONE CONDITIONAL INVESTOR DECISION: HOLD or WAIT pending valuation and normalized cash analysis; operating strength is not a standalone BUY signal.

KEY RISK: A premium valuation, cyclical automation demand, project timing, portfolio changes and execution.

● CASE 03 · GLOBAL LOGISTICS · CASH CONVERSION

DHL GROUP — TURN NETWORK PRODUCTIVITY INTO REPEATABLE INVESTOR CASH.

ENTER · ONE JOB: Can higher volumes and network productivity compound cash per shipment while preserving service quality?

VERIFIED PUBLIC FACTS (5 August 2026): H1 2026 revenue €42.787 billion; EBIT €3.335 billion; ROIC 14.9%; free cash flow excluding acquisitions and divestitures €1.776 billion (versus €1.061 billion in H1 2025). DHL’s 2026 free-cash-flow target was around €3.0 billion on that defined basis.

SELECT · ONE STRATEGY: Measure cash after network investment, leases, working capital and full cycle operating costs—not shipment volumes alone.

ASSESS · ONE CASH TEST: Separate recurring productivity from temporary transport-rate and tariff effects. Compare FCF conversion, ROIC and net debt through a full cycle.

VALUE · ONE VALUATION TEST: Sustainable cash available after reinvestment per share versus valuation; assess debt-adjusted enterprise value.

ACT · ONE CONDITIONAL INVESTOR DECISION: WAIT for normalized cash and valuation evidence; confirm whether ROIC remains attractive through a weaker trade cycle.

KEY RISK: Cyclical international trade, fuel, labour costs, capex, regulatory change and financing needs.

● CASE 04 · ENERGY & INFRASTRUCTURE · REINVESTMENT RETURNS

RWE — TURN ENERGY INVESTMENT INTO LONG-TERM CASH RETURNS.

ENTER · ONE JOB: Will RWE’s investment program create sufficient future owner cash after capital spending and financing costs?

VERIFIED PUBLIC FACTS (13 August 2026): H1 2026 adjusted EBITDA €3.0 billion; net investment €6.3 billion; net debt €15.0 billion at 30 June; 10.3 GW under construction. Adjusted EBITDA includes a €332 million compensation-related benefit in Flexible Generation. EBITDA is not free cash flow.

SELECT · ONE STRATEGY: Assess project-by-project returns on deployed capital, cash generation after maintenance/growth capex and the financing burden before relying on EBITDA or dividend targets.

ASSESS · ONE CASH TEST: Compare commissioned generation yield, contracted/merchant exposure, construction cost, leverage headroom and eventual free cash flow; strip out temporary compensation.

VALUE · ONE VALUATION TEST: Discounted cash flow across operating projects and investment commitments; margin of safety against construction, policy, power-price and interest-rate risks.

ACT · ONE CONDITIONAL INVESTOR DECISION: WAIT for a project-level cash and risk valuation; a strong EBITDA figure does not itself justify BUY.

KEY RISK: Capital intensity, construction delays, power prices, policy, debt, and one-off earnings effects.

ONE INVESTOR DECISION STANDARD

01 Cash: Estimate normalized recurring cash generation, not only accounting profit or adjusted EBITDA.

02 Returns: Test whether future investment earns more than the company’s cost of capital.

03 Resilience: Account for customer demand, competition, debt, financing and cycle exposure.

04 Value: Compare a conservative range of intrinsic values with the actual purchase price. No current share prices or valuations have been calculated in this post.

05 Act: Buy, Hold, Wait or Avoid only after price, risk and investor circumstances are reviewed. The conditional language above is a research workflow, not a securities recommendation.

GOOD COMPANY ≠ GOOD INVESTMENT AT ANY PRICE.

Comparability rule: BASF reports calendar Q3; Siemens reports fiscal Q3 ended June; DHL and RWE report calendar H1. They use different definitions of EBITDA, ROIC and free cash flow. Raw figures must never be ranked as if they described the same period, accounting scope or capital needs.

ONE ACTION FOR THE INVESTOR

Pick ONE company. Complete a five-year normalized cash-flow assessment, including reinvestment, debt, valuation scenarios and one explicit reason the thesis could fail. Do not call expected value verified value until results and market returns are observed.
